How to Lower Amazon ACoS Without Losing Sales Volume

How to Lower Amazon ACoS Without Losing Sales Volume

Cutting ACoS is easy — pause your campaigns and it drops to zero, along with your sales and your organic rank. The real skill is lowering ACoS while protecting volume, because on Amazon, sales velocity feeds ranking. Here are the seven levers, in the order we pull them on client accounts.

First, Know Which ACoS You’re Solving

  • – ACoS = ad spend ÷ ad sales. Fine for campaign hygiene.
  • – TACoS = ad spend ÷ total sales. The number that tells you whether ads are building organic momentum (TACoS falling over months = ads are working even if ACoS looks high).
  • – Break-even ACoS = your margin percentage. A 40% ACoS is a disaster at 25% margins and acceptable during launch at 45% margins.

Sellers who chase a universal “good ACoS” number end up strangling launches and overfeeding mature products. Set targets per product stage.

Lever 1: Negative Keywords (The Weekly Ritual)

Pull the search-term report weekly. Any term with meaningful spend and zero sales in 30+ days gets negative-matched. This is the single highest-ROI habit in Amazon PPC — it typically trims 10-20% of wasted spend in the first month on accounts that have never done it. If you do nothing else from this article, do this.

Lever 2: Break the “One Campaign, All Keywords” Structure

Winners and losers sharing a budget means the losers eat first. Restructure into tiers:

  • – Exact-match campaign for proven converters — highest bids, protected budget
  • – Phrase/broad discovery — modest budget, feeding the exact campaign weekly
  • – Auto campaign — small budget, pure research

Now you can cut discovery spend without touching the keywords that pay rent.

Lever 3: Bid Down Before You Pause

A keyword converting at high ACoS often converts fine at position 4 instead of position 1. Cut its bid 15-25% and re-check in a week — you usually keep most of the volume at meaningfully lower cost. Pausing is a last resort; it forfeits ranking history.

Lever 4: Placement Modifiers Are Where Budgets Die

“Top of Search” modifiers of 100-900% quietly multiply your real bids. Check the placement report: if top-of-search converts no better than rest-of-search for a campaign, that modifier is a donation to Amazon. Pull modifiers on campaigns that don’t earn them.

Lever 5: Dayparting (If Your Data Supports It)

Many categories burn budget in low-conversion overnight hours and cap out before the evening surge. If your reports show conversion clustering by hour, schedule budgets to match. Don’t copy someone else’s dayparting — categories differ wildly.

Lever 6: Fix Conversion Rate — The ACoS Lever Nobody Uses

ACoS = CPC ÷ (conversion rate × price). Every listing improvement that lifts CVR lowers ACoS at the same bids: a stronger main image, answered FAQs, better reviews, A+ Content, a sharper price point. If your CVR is under ~5%, your “PPC problem” is usually a listing problem wearing an ads costume.

Lever 7: Stop Paying for Sales You’d Get Anyway

Mature products with page-one organic rank often don’t need aggressive exact bids on their main keyword — test throttling spend on terms where you already rank top-3 organically, and redirect it to terms where ads genuinely add reach. Watch TACoS, not ACoS, while testing.

What NOT to Do

  • – Don’t slash everything at once — you’ll never know which lever worked, and velocity loss can dent organic rank.
  • – Don’t judge changes in 3 days — attribution lags; give each change 7-14 days.
  • – Don’t chase a number below your category’s physics — some categories have structurally high CPCs; the answer there is margin and listing strength, not bid limbo.

The Compounding Payoff

Run levers 1-2 for a month, 3-5 the next, and keep lever 6 always-on, and the typical trajectory we see is ACoS down 25-50% over a quarter with volume flat or up — because the spend didn’t shrink as much as it relocated to what converts.
